Z tejto mno\u017einy r\u00f4znych cerem\u00f3ni\u00ed, artefaktov, postupov a prakt\u00edk je mo\u017en\u00e9 si zvoli\u0165 a nasmerova\u0165 tak \u010fal\u0161\u00ed rozvoj Scrumu v projekte alebo celej firme. Jedna z tak\u00fdchto prakt\u00edk je aj rot\u00e1cia ScrumMastera. Teda ke\u010f je ka\u017ed\u00fd sprint (alebo in\u00e9 obdobie) majstrom scrumu niekto in\u00fd.<!--more--><!--break--><br \/>\nT\u00fato praktiku sme asi pred dvoma rokmi zaviedli v na\u0161ej firme (v t\u00edme s pribli\u017ene 8 \u013eudmi) a po t\u00fdchto dvoch rokoch m\u00f4\u017eem poveda\u0165, \u017ee to bola jedna z najlep\u0161\u00edch zmien. Najprv je ale potrebn\u00e9 si vysvetli\u0165, \u010do to presne (aspo\u0148 v na\u0161om pr\u00edpade) znamen\u00e1. T\u00edm be\u017eal u\u017e nieko\u013eko rokov pod veden\u00edm ved\u00faceho t\u00edmu. Ten zabezpe\u010doval rie\u0161enie v\u0161etk\u00fdch probl\u00e9mov, technologick\u00fd doh\u013ead, aj samotn\u00fa realiz\u00e1ciu sprintu. To posledn\u00e9 znamenalo zvol\u00e1va\u0165 a moderova\u0165 porady, pripravova\u0165 backlog, rie\u0161i\u0165 ak\u00e9ko\u013evek probl\u00e9my, ktor\u00e9 s\u00faviseli s pr\u00e1cou \u013eud\u00ed v r\u00e1mci Scrumu. Pr\u00e1ve \u010dinnosti z\u00a0 tejto kateg\u00f3rie sa uk\u00e1zali ako vhodn\u00e9 na oddelenie a ich realiz\u00e1cia pre\u0161la na samotn\u00fd t\u00edm. Namiesto toho, aby sme v\u0161ak zvolili jedn\u00e9ho (toho spr\u00e1vneho?) ScrumMastera, nechali sme \u013eud\u00ed v t\u00edme v tejto poz\u00edcii sa strieda\u0165. Krok to ur\u010dite nie je jednoduch\u00fd a vy\u017eadol ur\u010dit\u00fa d\u00e1vku odvahy a podpory vedenia. Odmenou bolo, \u017ee to prinieslo e\u0161te viac bonusov ako sa p\u00f4vodne o\u010dak\u00e1valo.<\/p>\n<p>Samotn\u00e1 rot\u00e1cia prebieha tak, \u017ee ka\u017ed\u00fd sprint je scrummasterom niekto in\u00fd z t\u00edmu. Nerob\u00ed sa \u017eiadny rozdiel medzi \u00falohou \u010dloveka v t\u00edme, preto tester je rovnako dobr\u00fd ako program\u00e1tor a naopak. \u00dalohou scrummastera je zvol\u00e1va\u0165 porady (denn\u00e1, pl\u00e1novacia, retrospekt\u00edva) a moderova\u0165 ich (t.j. dr\u017ea\u0165 vecn\u00fa diskusiu a sledova\u0165 \u010das). Okrem toho, pripravuje tabu\u013eu s \u00falohami pre sprint a e\u0161te nieko\u013eko drobnost\u00ed, ktor\u00e9 s\u00favisia so sprintom. A to je vlastne v\u0161etko. Je to v podstate rovnej\u0161\u00ed medzi rovn\u00fdmi. Takto to u\u017e funguje 2 roky a prinieslo to nieko\u013eko v\u00fdhod:<\/p>\n<ol>\n<li><strong>V\u00e4\u010d\u0161ia zodpovednos\u0165 t\u00edmu<\/strong> \u2013 t\u00fdm ,\u017ee \u013eudia maj\u00fa viac pravomoci a riadia si svoju pr\u00e1cu sami, c\u00edtia za \u0148u v\u00e4\u010d\u0161iu zodpovednos\u0165. Tak\u00e9to zapojenie do pr\u00e1ce je ve\u013emi cenn\u00e9.<\/li>\n<li><strong>Objavenie prirodzen\u00fdch l\u00eddrov<\/strong> \u2013 robi\u0165 scrummastera nie ka\u017ed\u00e9mu \u00faplne sadne, ale zvl\u00e1dnu to v\u0161etci. Ve\u013emi r\u00fdchlo sa v\u0161ak uk\u00e1zalo, kto sa v tej \u00falohe c\u00edti ako ryba vo vode.<\/li>\n<li><strong>\u013dah\u0161ie fungovanie t\u00edmu<\/strong> \u2013 chv\u00ed\u013ekov\u00fd pobyt na poz\u00edcii \u010dloveka, ktor\u00fd ma na starosti hladk\u00fd priebeh sprintu ka\u017ed\u00e9mu dovol\u00ed pochopi\u0165, \u010do scrummaster potrebuje od \u013eud\u00ed z t\u00edmu. Prestali sa objavova\u0165 pr\u00edpady zabudnutia aktualiz\u00e1cie tabu\u013eke, ke\u010f ka\u017ed\u00fd zistil, ako \u0165a\u017eko sa kresl\u00ed graf, ak nem\u00e1te aktu\u00e1lne \u00fadaje.<\/li>\n<li><strong>Nov\u00e9 prvky (impluzy) do fungovania t\u00edmu<\/strong> \u2013 in\u00fd scrummaster, in\u00fd \u010dlovek. R\u00f4zni \u013eudia s\u00fa postupne stavan\u00ed do poz\u00edcie \u010dloveka, ktor\u00fd sa pasuje s (niekedy opakuj\u00facimi sa) chybami. To prinieslo nov\u00e9 n\u00e1pady a rie\u0161enia, ktor\u00e9 by inak asi ostali skryt\u00e9.<\/li>\n<li><strong>Lep\u0161ie pochopenie Scrumu<\/strong> \u2013 lep\u0161ie raz vidie\u0165 ako 100x po\u010du\u0165 a lep\u0161ie raz za\u017ei\u0165 ako 100x vidie\u0165. Ka\u017ed\u00fd sa na chv\u00ed\u013eu dostane do ko\u017ee scrummastera a otestuje si probl\u00e9my, s ktor\u00fdmi sa pasuje. To viedlo k lep\u0161iemu pochopeniu toho, pre\u010do sa na dennej porade stoj\u00ed a ako vlastne funguje burn down chart.<\/li>\n<li><strong>Sprinty z\u00edskali svoj charakter<\/strong> \u2013 ur\u010dit\u00e9 prvky v sprinte si scrummaster m\u00f4\u017ee prisp\u00f4sobova\u0165 pod\u013ea seba. Ka\u017ed\u00fd sprint tak z\u00edskava osobitn\u00fd charakter toho, kto ho vedie. To nar\u00fa\u0161a stereotyp a rob\u00ed pr\u00e1cu z\u00e1bavnej\u0161iu.<\/li>\n<\/ol>\n<p>Rot\u00e1ciu scrummastera v na\u0161om t\u00edme hodnot\u00edm jednozna\u010dne ako pozit\u00edvnu vec a sp\u00e4tn\u00e9 preklopenie na p\u00f4vodn\u00fd sp\u00f4sob je v s\u00fa\u010dastnosti nepravdepodobn\u00e9. Samozrejme to nie je len tak. Chce to trochu riskova\u0165, chce to spr\u00e1vnu firemn\u00fa kult\u00faru a chce to aj pr\u00edpravu \u2013 s \u00faplne nov\u00fdm t\u00edmom \u013eud\u00ed to spravi\u0165 nem\u00f4\u017eete (alebo \u00e1no?). Ka\u017edop\u00e1dne sa takto do t\u00edmu pren\u00e1\u0161a \u010das\u0165 zodpovednosti a moci rozhodova\u0165 a to m\u00f4\u017ee by\u0165 najv\u00e4\u010d\u0161\u00ed probl\u00e9m. Pre niekoho, kto je zvyknut\u00fd dr\u017ea\u0165 opraty riadenia pevne v ruk\u00e1ch je predstava, \u017ee sa toho vzd\u00e1 a dokonca, \u017ee to bud\u00fa postupne robi\u0165 v\u0161etci \u013eudia v t\u00edme, asi nere\u00e1lna.
